What Does a Production Stoppage Due to Missing Components Really Cost?
A single missing component can bring an entire production line to a standstill. The list price of that missing part is rarely the issue — the real costs accumulate during the time the line is down. 1. Lost Contribution Margin
The most immediate cost driver: the production line generates no revenue, but fixed costs keep running. The lost contribution margin per hour depends heavily on the equipment and the product being manufactured. For automated series-production lines, hourly contribution margins in the four-digit euro range are not unusual.
2. Labour Costs
Workers are idle but must still be paid. Depending on agreements, additional overtime costs arise when catching up on backlog after the stoppage ends. Indirect personnel — quality assurance, logistics, planning — are also affected.
3. Contractual Penalties and Customer Delivery Delays
In delivery-critical industries such as automotive or aerospace, penalties for late delivery are contractually fixed. A stoppage of just a few days can trigger claims that dwarf the value of the missing components many times over. Even without formal penalty clauses, there are escalation costs and significant additional communication effort with customers.
4. Indirect Costs and Reputational Damage
Delayed shipments damage your perceived delivery reliability in the eyes of your customers. This affects follow-on orders but never appears cleanly in any accounting system. Add to this the restart costs after the stoppage: bringing the line back up, quality checks, and documentation.
A Rule of Thumb for Quick Estimation
As a rough starting point for an initial assessment:
Stoppage cost per hour ≈ hourly contribution margin of the line + allocated fixed costs + risk buffer for contractual penalties
Set this result against the cost of an emergency procurement. The calculation almost always produces a clear answer.
Why Component Sourcing Is Often the Bottleneck
In many stoppage scenarios, the repair itself is not the problem — the missing spare part or component is. Standard components with short lead times are rarely critical. The bottleneck occurs with hard-to-source components: discontinued parts, components with long standard lead times, or those currently in an allocation phase.
